      Engagement

      • 160-Hour Monthly Retainer

      Project Overview

Royal Products hired cmsMinds in January 2026 on a 160-hour monthly development retainer. The engagement started with a clear priority: stabilize a WooCommerce store that was experiencing critical downtime and could not support the operational standards expected under new private equity ownership.

Rather than scope a one-time project, the retainer model gave both teams the flexibility to start with the most urgent problems, work through a full site audit, and then move into ongoing development as new needs surfaced. That approach turned what could have been a six-month rescue project into a continuous partnership where stability, integration, and platform improvements ship every month.

The retainer remains active today, with cmsMinds supporting new integrations, custom tooling, and performance optimization as Royal Products scales under Heartwood Partners.

      Project Overview

      The Challenge

Royal Products came to cmsMinds in January 2026 with a WooCommerce site that had grown brittle under years of accumulated technical debt. The immediate trigger: 98+ server outages within a single 24-hour period, causing frequent downtime on a store that serves active B2B buyers and distributors.

        01

Orders and buyer confidence were at risk from repeated, unpredictable downtime.

        02

Years of plugin accumulation and unstructured custom code made every change a stability risk.

        03

Over 3,000 products managed through inconsistent templates, slowing catalog updates and creating errors.

        04

No connection between WooCommerce and the client's custom ERP, meaning order and customer data moved manually.

        05

A Joomla-based Distributor Portal needed secure file-sharing integration with WordPress, with no visibility into download activity.

        06

Failed checkouts were invisible. No monitoring, no alerts, no reporting. Revenue was slipping through the cracks without anyone knowing.

        07

Product data exports required manual formatting to match the client's internal spreadsheet workflows, eating up staff time on every export cycle.

        08

Shopping feed quality was poor, with product categorization issues limiting visibility on Google Shopping and other channels.

        09

The marketing team had no automated access to order data for campaign tracking and reporting, relying on manual pulls from the development team.

        10

Under new PE ownership, the platform needed to support faster growth, cleaner operations, and reporting standards that a legacy WordPress setup was never built to handle.

      Challenge

      The Solution

cmsMinds was hired on a 160-hour monthly retainer. Rather than patch individual issues, we conducted a full site audit and built a prioritized roadmap to stabilize, clean up, and extend the platform.

Resolved the root causes behind the server outages and stabilized the hosting environment so the store could run without interruption.

Audited and removed redundant plugins, cleaned up server storage, and refactored the core codebase into modular, maintainable code.

Built a single reusable product template for the full catalog, replacing inconsistent layouts so the team can add and update products without developer involvement.

Developed a custom WooCommerce-to-ERP integration that syncs customer IDs and drop-ship addresses, with a backend JSON export tool supporting date-based filtering for both guest and registered orders, eliminating manual data handling.

Integrated the WordPress site with the Joomla-based Distributor Portal for secure file downloads and built a File Access Reports module so the team can track who downloads what.

Built a Checkout Manager with backend analytics to surface failed orders, and automated order data transmission to the client's marketing team for downstream reporting.

Created a custom Google Sheets and WooCommerce Analytics automation and a SKU-based product export tool, both built without third-party service dependencies.

Integrated Google Product Categories into ShoppingFeeder feeds to improve product categorization across shopping channels.

      The Result

      • Server outages eliminated. From 98+ in a single day to zero since stabilization.
      • Plugin count reduced from 86 to 35. Core codebase reduced from 6,000+ lines of unstructured PHP to approximately 1,000 lines of modular code.
      • 3,000+ products running on a single standardized template with faster catalog management.
      • Cart and checkout performance significantly improved after the cleanup and optimization work.
      • Full visibility into failed checkouts, distributor file downloads, and order data flow for the first time.
      • Custom ERP integration, automated reporting, and analytics all running without third-party service costs.
      • The retainer continues, with cmsMinds supporting new integrations and platform optimization as the business scales under Heartwood Partners' ownership
